First-principles judgment in an unfamiliar domain

The Brief

Initial request: develop an innovation roadmap for carbon capture, utilisation & storage (CCUS). Open mandate, unfamiliar domain.

The First-Principles Challenge

I refused the tech-first framing. The real question isn't "what can we capture?" Capture is a cost. Value only exists if the market pays a premium for the low-carbon output. So I reframed around a product (blue ammonia), matched to their industrial capability.

The Decomposition

  1. 01No industry standard. A premium requires a definition of what qualifies as "blue." None existed, so no defensible premium to price against.
  2. 02Unit economics. CCS adds ~$125/ton on a commodity product. Margin = premium − cost; with premium ≈ 0, the base economics are underwater.
  3. 03Buyer-pool depth. Customer interviews found fewer than 20 buyers globally would pay a meaningful premium, mostly early coalitions like Frontier. Thin and early.

The Call

Exhausted the alternatives first (CO₂ value-add applications, pricing scenarios), then made the strategic call to pivot the roadmap to biofuels: a clearer path to market alignment.

The Outcome

Protected the client from over-investing on weak assumptions and redirected them to a Horizon 3 opportunity with real commercial footing.

I don't accept a brief at face value; I decompose a fuzzy mandate to the few first principles that decide it; and I move fluidly from the macro (where value sits in the low-carbon economy) to the micro ($125/ton, <20 buyers) without losing the thread.

Rachel Tan

I'm a strategy and operations leader who's spent the last decade at the intersection of big companies and startups. I've built ventures from zero, run investment diligence, modelled the numbers, and aligned the senior stakeholders who had to say yes.

What I do best is take the ambiguous, high-stakes problem no one else owns and turn it into a clear plan and a shipped outcome. That's the Chief of Staff instinct, and it's how I want to work next: close to a founder, across the whole business, making the person at the centre more effective.

When I'm not diving into underwater worlds, I'm probably mid-spin, hanging from an aerial hoop, or trying to nail my next yoga pose, preferably without falling over.
